Drowning in dashboards, short on answers

Ashgrove's leadership team walked into every meeting with a different set of numbers — finance had one view, merchandising another, store operations a third. Eleven dashboards existed across the business, and none of them agreed with each other.

The situation

The CEO couldn't get a straight answer to a simple question: were the fifteen stores opened in the last two years actually profitable yet? Everyone had an opinion; nobody had a number they trusted.

What we did

  • Started from the six decisions the leadership team actually makes each quarter, not from the data that already existed.

  • Cut the reporting stack from eleven dashboards to one shared view with twelve metrics, each owned by a named person.

  • Rebuilt store-level profitability reporting so new locations were measured on a consistent, comparable basis.

  • Ran the first two quarterly business reviews ourselves to establish the habit before handing it back.

The result

Ashgrove now knows, within a week of quarter-close, exactly which of the new stores are on track and which need intervention — a question that used to take a month of dueling spreadsheets to answer, if it got answered at all.
